“Leadership isn’t one hat. It’s knowing which hat to wear in the moment.”
Poor performance generally breaks down into one of these four categories:
Unaware
- Doesn’t realize they’re under-performing.
Unable
- Lacks the skill, knowledge, or resources.
Unwilling
- Has the ability but lacks motivation or buy-in.
Unsuitable
- Mismatch between person and role.
How do you recognize which is at play in any situation? And what hat do you need to put on to deal with that most effectively?

Interesting video, thanks for sharing.
You’re welcome, Martha.
John, I watched both videos and had a lot of memories of working in large organizations. I would like to add another category of performance problem– people who don’t feel well and/or can’t focus. This could be due to fatigue, lack of exercise, ADD, a family issue, crying baby keeping the person up at night, needs new glasses and doesn’t realize it… Thanks for an interesting discussion.
Kebba: That’s a good addition. Perhaps a subset of “Unable” – those temporarily unable to do the job.
